Pricing for SMEs: Why "We'll Just Change It" doesn't work.

TLDR: Pricing is hard. For SMEs, especially those operating without the skills to know how to approach it properly or the right data to analyse effectively, getting pricing right is REALLY hard! Sometimes, it's tempting to think "it's ok - if we get it wrong, we'll just change it."

It's not ok - and here's why...

Hand holding scales weighing up Price vs Value

Assuming you can just change your pricing at any time is dangerous because...

  1. Changing your pricing may not actually be an option.

  2. Pricing is one of the few numbers that's visible to absolutely everyone: customers, competitors, your own team - so getting it wrong can directly impact on your credibility & relationships.

  3. Pricing is not a purely financial decision.

Here’s how we see the challenges in changing your pricing…

When Commitment becomes a problem.

Getting customers to commit to a long term relationship is a holy grail for some. Until it’s not…

If you've under-priced a piece of work and it's a one-off, you might be able to absorb the loss and move on. If you've under-priced a piece of work that's now a legally binding, multi-year contract, you don't have that option. You're committed to delivering that resource, at that price, for that duration - even if it no longer makes commercial sense for your business.

This isn't unique to the service businesses that make up most of Rock’s client base...

Morgane Zerath, a principal at Crane Venture Partners, made the same point to Stripe* about software founders: committing to large, multi-year contracts before you've properly thought through your pricing puts you in a position where the pricing decision ends up dictating the product you're able to build, rather than the other way round. Yes, the context is different - she's talking to SaaS founders about deal structure - but the mechanism is identical. Underpricing inside a binding contract is a mistake you're contracted to keep making, for as long as the contract runs.

This type of scenario can genuinely end a business.

Your pricing sends signals.

Even assuming your contractual position allows you to change prices, remember that a price isn't just a number on an invoice. It's a piece of information your market reads constantly.

Dial your pricing up or down and you're not just adjusting a figure - you're sending a message. Will that message strengthen or weaken your position? It depends..

Push prices up out of nowhere and existing customers start asking questions. Did something happen? Has something changed? Is it worth it? Should I start buying elsewhere?

You might think customers would see dropping prices as a good thing but sudden discounts can read as desperation as often as they read as generosity or benefit. What did you do to it to make it worth less? Are you cutting corners somewhere? Is the business at risk?

Changing your pricing says more about your credibility than many business owners realise.

Pricing for SMEs is a whole business thing

Also, don’t get caught out by thinking a price change is a purely financial decision. It’s not.

For any price change to achieve what you want it to, you need your commercials, creative & culture to be properly aligned.

So there’s no point putting prices up if…

  • your service delivery or product performance don’t justify the increase

  • your audience aren’t interested in a “premium” offer

  • your brand looks cheap

  • your communications are poor

  • your team aren’t trained properly

  • the change is wildly out of step with your market

Similarly, decreasing prices doesn’t work if

  • your systems aren’t any more efficient or cheaper to run

  • you end up attracting customers you can’t afford to keep long term

  • you lose customers as soon as you put prices up

  • you undermine your brand

  • your team still over-deliver

  • its easy for a competitor to undercut you anyway.

Pricing can't be solved in isolation.

The evidence backs this up

This isn't just a Rock opinion. In their 2025 Global Pricing Study, global management consultants Simon-Kucher analysed data from over 2,200 business leaders across 28 countries & found that, in practice, companies typically capture less than half of their intended price increases. Why? Because implementing the new pricing turned out to be an entirely different problem from deciding on it in the first place.

If global businesses with dedicated expert pricing teams get execution so wrong, what hope do SMEs have? Well, with Rock’s support - quite a lot!

Why Rock's way works

We don't treat pricing as a Commercials decision made in isolation.

For a start, it comes downstream from our strategic work: the Connection, Impact & Value pillars of our 4-Foundations Framework take into consideration audience needs vs price-sensitivity vs competitive position & perceived value. So you can have greater confidence that you’re pitching your pricing at the right level.

Then, when we get into Commercial alignment - inc. sales, marketing, legals, ops - we look at each department in turn to make sure your delivery meets the expectations that your pricing has helped to set.

Fear of losing custom is a barrier for many SMEs - & Rock’s joined up, one-step-at-a-time approach goes some way to dealing with that.

As Rock’s client, Ross Macleod, from Macleod Accounting says:

“We hadn’t changed our pricing for years so, when we put prices up, we were really worried about doing it. But the strategic process we’d gone through with Rock.Partners & the subsequent response to our new positioning and branding, gave us the confidence to go through with it.
In the event, when we explained why we were doing it, the pushback was minimal. In fact, we didn’t lose any clients! AND we’ve gone on to attract more of our ideal clients who are perfectly comfortable with our new pricing. Plus, as time has gone on, we’ve got more confident at turning people away if they’re not a good fit for us. Our average monthly revenue per client has increased since before we started working with Rock”

When it comes to the nitty gritty of financial modelling, we can bring in the spreadsheet pros! Whether it’s a chartered accountancy firm like Macleod or standalone fractional commercial officer, we’ll find the right support that works for your business size, stage & sector.

And we’ll pull it together with any work we’re running on your creative or culture too so it’s all joined-up & rock-solid.

No body gets pricing perfect from day one but, with Rock.Partners, you can get there faster & manage any changes more effectively.
